When founder-led sales becomes a bottleneck
Customers are buying, but the founder still runs discovery, rescues proposals or joins every important close. Hiring someone can create capacity, yet the new hire may struggle if the reasons customers buy remain inside the founder’s head.
A mentor can help examine which parts of selling already work consistently and which depend on personal relationships, product knowledge or authority that a new rep will not have.
Review the sales process before the next hire
Bring a few recent wins and losses, your pipeline stages and the points where you still step in. Include deal size, sales cycle, lead sources and what the current team owns. This makes it easier to distinguish a hiring need from a process gap.
Use the session to examine qualification, discovery, follow-up and the evidence required to advance a deal. Document the decisions a rep needs to make, alongside the tasks they perform.
Plan the handoff and the coaching
The transition can happen in stages. A rep might first own prospecting or discovery while the founder stays involved in selected deals. Clarify the conditions for escalation and when responsibility can move further.
A useful discussion covers the first hire’s role, the material they need, how calls will be reviewed and how you will assess progress. Judge the handoff by whether the team can advance suitable opportunities with less founder involvement, alongside revenue performance.
Choose a mentor for your sales approach
Match the mentor to the work ahead. Building an outbound team, selling complex enterprise contracts and managing account executives involve different decisions. Look for experience with your customers and sales cycle, rather than a title alone.
Explain where deals depend on you and what you have already tried. The aim is a practical next step for your existing business. Your team will still need to implement the process, coach the hire and learn from real opportunities.

Before you join
What people ask before their first call.
Look at whether you can describe who buys, why they buy and how a suitable opportunity reaches a decision. Review whether there is enough work for the role you have in mind. A mentor can challenge those assumptions using your recent deals and pipeline.
Start with the responsibility you need to transfer. Prospecting, progressing qualified opportunities and building a sales organisation call for different experience. Bring your current lead flow and the work you still own, then discuss which role addresses the actual constraint.
Bring examples of where deals stall, the expectations you set and the support the person receives. A mentor can help separate gaps in positioning, qualification, onboarding and coaching from a potential hiring mismatch. That gives you a more useful basis for the next conversation.
Start with the customer profile, qualification criteria, discovery questions, common objections and evidence for each pipeline stage. Include how to agree on next steps and when to involve the founder. Use examples from real deals so the document explains decisions as well as tasks.
Agree on the situations that still need your involvement, such as product commitments or a complex buying committee. Review where reps can take more responsibility as they gain experience. The goal is a deliberate handoff, with clear escalation rules and a useful coaching rhythm.
This page focuses on founders with an existing sales motion who want to reduce their involvement in individual deals. Bring the process you have today and the outcomes you want your team to own. Earlier customer validation usually needs a different starting conversation.
