The teams that get the most out of it set a simple rhythm early. A good target is one call a week per person. That's the sweet spot for building the habit, and it gives everyone a reason to bring whatever they're stuck on that week.
A few things make it stick: book a call yourself and share what you learned, bring takeaways into your team meetings, and kick things off with a team intro call so everyone can ask questions and feel ownership of their account. From there it tends to run on its own, because people come back the moment they hit something hard.
